Some organisations start their Generative AI journey by talking about tools, policy, governance, or risk. Those things matter. But in practice, the biggest driver of adoption is often much simpler: AI literacy.
Until people understand what these tools can do, where they help, where they fail, and how to use them well, most of the rest does not really land. Policy without literacy creates hesitation. Governance without literacy feels restrictive. Strategy without literacy struggles to turn into action.
What is it?
AI literacy is the practical understanding people need to use Generative AI well at work. That does not mean everyone needs to become technical. It means people need a working feel for what these tools are good at, where they are unreliable, how to prompt them, how to review outputs, and where human judgement still matters.
I see this in training sessions all the time. At the start, people can be cautious, unsure, or still thinking of AI as a novelty. Then the lights come on when they see realistic examples and start testing their own work. That is often the turning point.
In quite a few sessions, people have gone off to the side during the course and started applying the tools to real problems they deal with every week. Timesheet analysis that used to take days gets cut down dramatically. Financial reporting tasks that were manual and repetitive get reduced to a few hours. The value becomes real very, very quickly, not because someone told them AI was important, but because they experienced it for themselves.
That is why I increasingly see literacy as the key. It is the bridge between curiosity and practical adoption.
What does it mean from a business perspective?
If organisations want adoption to stick, they need to treat literacy as a core enabler, not a nice-to-have.
- Literacy unlocks use cases. People rarely identify meaningful uses for GenAI until they understand what is possible in the context of their own work. (Use cases always pop-up during training sessions.)
- Literacy improves ROI. A few hours of focused training can surface savings measured in days of effort - the training pays for itself surprisingly quickly.
- Literacy reduces fear and misuse at the same time. When people understand both capability a limitation, they are less likely to either avoid the tools completely or use them carelessly.
- Literacy makes governance more effective. Policies and guardrails work better when people understand why they exist and how to operate within them.
- Literacy helps with organisational change. Adoption is not just about tool availability. It is about confidence, habit change, and helping people see where AI fits into daily work.
- Literacy creates better leadership decisions. Leaders who understand the tools at a practical level are in a much stronger position to prioritise investments, assess risks, and set realistic expectations.
- Literacy surfaces bottom-up innovation. Some of the best ideas do not come from formal strategy sessions. They come from staff who suddenly see a faster, better way to do part of their job.
- Literacy helps manage risk in a practical way. When people understand how Generative AI works, where it can go wrong, and what a good review looks like, they are better able to use it responsibly. That reduces both avoidable mistakes and the tendency to overreact to the technology itself.
A common mistake is to think adoption starts with a platform rollout. In reality, rollout without literacy will lead to patchy usage, uneven value, and a lot of confusion about what success should look like.
What do I do with it?
If you want stronger GenAI adoption, start by building practical literacy across the organisation.
- Begin with short, relevant training. Keep it practical and grounded in the work people actually do, not abstract theory or product demos.
- Use real examples from your environment. Show how GenAI can help with tasks people already care about such as analysis, reporting, summarisation, drafting, or preparation.
- Teach both upside and limitations. People need to understand what GenAI does well, where it can mislead, and why review and judgement still matter.
- Target managers as well as staff. Managers play a major role in whether adoption is encouraged, blocked, or ignored.
- Link literacy to governance. Pair training with lightweight policy and clear guidance so people know how to use the tools responsibly.
- Capture the use cases that emerge. Training sessions will uncover immediate opportunities. Write them down, assess them, and use them to build momentum.
- Treat literacy as ongoing, not one-off. A single course helps, but communities of practice, follow-up sessions, and internal sharing make adoption far more likely to stick.
- Measure practical outcomes. Look for time saved, quality improved, friction removed, and confidence gained. Those are often the earliest signs that adoption is becoming real.
A simple way to think about it is this: literacy creates confidence, confidence creates experimentation, and experimentation creates value.
There are a lot of moving parts in Generative AI adoption. Governance matters. Risk awareness matters. Change management matters. But if people do not understand the tools well enough to use them in their own context, progress tends to stall.
In my experience, literacy is often the point where things start to move. It is where uncertainty turns into ideas and then into results.
